Establish what an action can safely change

Integration and Action Readiness

Assess identities, business validation, concurrent updates, retries and independent confirmation before an AI workflow receives write permissions.

Integration and action readiness asks whether an AI-assisted workflow can reach the correct system, act with the right authority, preserve business rules and establish what actually happened. A successful connection test answers only the first part. Before an assistant is permitted to create or change a business record, the organisation needs evidence about identity, validation, concurrency, retries, confirmation and recovery for that specific action.

This guide is for Saudi application owners, integration leads and sponsors deciding whether a proposed action can enter a controlled pilot. It uses a hypothetical laboratory’s instrument-induction training scheduler. The action reserves a seat in a training session; it does not certify competence, grant equipment access or direct laboratory procedures. The aim is to define a defensible action boundary within an enterprise data and AI readiness assessment, before production delivery begins.

Describe the business action independently of the connector

Start with the business event, not “connect the AI to the scheduling platform.” A useful definition is: reserve one available place for an eligible employee in a named induction session, using the employee’s authorised identity and the current session rules. State whether the reservation is provisional or confirmed, who may book on someone else’s behalf and which system remains authoritative. If those points are unresolved, connector discovery is premature evidence of readiness.

Document what the action does not do. The training reservation does not mean the person attended, passed an assessment or received equipment permissions. A downstream message must not collapse these states into “approved to use the instrument.” The system owner should identify the record or event that proves each state, so a model cannot supply the missing meaning from conversational context.

Consider whether the first permitted step should be read-only assistance, a prepared proposal awaiting human submission, or a bounded write. These are different scopes with different prerequisites. Read-only availability lookup can proceed while write-side ambiguity is being resolved, provided its own data and permission conditions are met. Record the narrower decision explicitly; a successful lookup is not evidence that the reservation operation is ready.

Create an action contract that exposes unknowns

Illustrative action contract for an induction-session reservation
QuestionEvidence to requestWhy it affects admission to a pilot
Which session and employee?Stable identifiers, permitted population and ambiguity ruleA readable name alone may identify several records
Who is acting?Runtime principal and delegated or service authorityThe maker’s connection may have different rights from the user
What must still be true?Eligibility, capacity, booking window and current record versionA proposal can become invalid before execution
What counts as success?Authoritative reservation identifier and confirmed statusAcceptance for processing is not completed reservation
What happens after uncertainty?Status lookup, deduplication contract and escalation ownerBlind retries can create unintended duplicate effects
How is cancellation handled?Permitted cancellation path and policy on released seatsA technical reversal may have business consequences

Assign an evidence state to every row: demonstrated, documented but untested, unknown or outside the proposed scope. Do not mark an undocumented behaviour as failed unless the assessment actually observed a failure. Equally, a supplier’s statement that “the API supports booking” does not demonstrate the transaction’s behaviour in the intended tenant and configuration. Preserve the documentation version and the environment in which evidence was obtained.

This contract should be understandable to the business owner. They should be able to explain what a confirmed reservation means without reading an API specification. Technical reviewers then map that meaning to identifiers, request fields, status transitions and independent confirmation. Disagreement at that mapping is a readiness issue that needs resolution before an agent is allowed to automate the ambiguity.

Prove authority at the operation and record boundary

Identify the principal actually used for each call. An interactive user may authenticate to the assistant while the connector executes through a shared service account. That can be appropriate in a deliberately designed process, but the user’s sign-in alone does not prove that the write is constrained to their rights. The assessment should show where the system checks who may reserve which session for which employee.

OWASP’s guidance on object-level authorisation highlights the need to check access to the particular object involved in an operation. Apply that principle to the proposed action: an authorised scheduler role does not automatically authorise every employee, site or session. Use synthetic records and approved test identities to establish allowed and denied cases without exposing real personnel information.

Check both the user-facing route and any background execution route. If a queued action resumes after the initiating user has left a role, decide which authority must be revalidated and at what time. Avoid relying solely on an earlier conversational approval. The permissions and provenance assessment addresses the broader integrity of those authority decisions; this page focuses on whether the target operation can enforce the required boundary.

Separate proposed, accepted and independently confirmed states

A proposal is a suggested action with identified parameters. Approval authorises a defined proposal. Admission for processing means a system has accepted work into a queue or workflow. An attempt means execution was initiated. Execution means the business state changed as defined by the system. Independent confirmation is evidence obtained from the authoritative record or event that the intended change occurred. These distinctions keep user messages aligned with evidence.

Do not infer business completion from a successful transport response without understanding the operation. HTTP semantics in RFC 9110 distinguish accepted processing from completed processing and describe conditional requests and idempotent method semantics. The application contract must still establish the reservation’s actual status. A protocol convention does not automatically supply business authorisation, deduplication or atomic capacity management.

Prepare the user-facing wording for each state before the pilot. “Your reservation request has been received; confirmation is pending” is appropriate when only admission is known. “Your place is confirmed” requires the agreed confirming evidence. If the status lookup is unavailable, communicate uncertainty and the follow-up route. A fluent assistant must not convert an incomplete transaction into a reassuring but unsupported statement.

Worked sequence: two people request the last seat

In the illustrative scheduler, a synthetic session has capacity 12 and already contains 11 confirmed reservations. Two authorised test users each see one place available and request it. The readiness question is whether the system enforces the capacity rule when the requests overlap. Checking the count in the model’s earlier context is insufficient because both requests can observe the same old state.

  1. The assistant prepares each proposal with the session and employee identifiers and the permitted booking purpose.
  2. The target operation checks current eligibility and capacity at the point defined by its transaction contract.
  3. One request receives a confirmed reservation; the other receives a defined full-session or wait-list outcome.
  4. The application confirms each result from the authoritative record and presents the correct user message.
  5. The reviewer checks that the session contains 12 confirmed reservations and that no duplicate or unauthorised booking was created.

This is a proposed test, not an assertion that every scheduling API behaves this way. A supported version precondition can help detect stale updates when the operation implements it correctly. Alternatively, the target system may expose a reservation command that manages capacity atomically. Request evidence of the actual mechanism. A client-side check followed by an unconditional write is not equivalent to either approach.

If the second user is wait-listed, establish whether that is an explicitly permitted alternative or a separate action requiring confirmation. Do not let the assistant silently choose a different date or employee because the requested operation failed. The business owner should define acceptable substitutions, and the test should prove that the application stays within that boundary when availability changes.

Design uncertainty and retry tests before normal-path tests pass

A timeout can occur before a target receives a request, while it is processing, or after the change succeeds but before the response arrives. These cases may look identical to the caller. A readiness assessment should therefore ask how the application discovers the outcome without assuming that a timeout means failure. The answer may involve a request identifier, authoritative status lookup or a documented deduplication mechanism.

An idempotency key is useful only if the target supports a defined contract for its scope, retention and repeated requests. Adding a random field to a request does not create that property. Establish what happens when the same key is reused with different parameters and when the retention period expires. For an operation without safe retry semantics, the correct response may be to stop and reconcile rather than automatically resubmit.

Test cancellation separately from retry. Cancelling a confirmed place can release it to someone else, so recreating the reservation later may not restore the previous situation. A compensating action should have its own authority and expected outcome. Use the term rollback only when the system truly supplies the relevant transactional guarantee. Otherwise describe the corrective business action and its remaining uncertainty in plain language.

Use a finite action-readiness test matrix

AmbiguityTwo sessions share a display nameClarification before submission; no guessed identifier
ConcurrencyTwo requests compete for one remaining placeCapacity preserved and each outcome accurately reported

Dependency outageStatus lookup becomes unavailableUncertainty retained and an operational follow-up assigned
CancellationConfirmed place is releasedAuthorised cancellation and accurate final status
EvidenceEvent appears in logs without a confirmed target recordNo unsupported success message; investigation remains open

For illustration, run each of these eight families under three defined configurations, giving 24 test cases. The configurations might be interactive delegated execution, a permitted shared-service route and a controlled recovery path. They are not interchangeable populations; report the results separately. Twenty-four challenge cases can expose important defects but cannot establish a statistical failure rate for all future reservations.

Give each case an expected result before execution and preserve the request, relevant configuration, target-state observation and reviewer decision. A screenshot of a green workflow step is insufficient when the target record tells a different story. Where a case is not supported by the proposed architecture, explain why it is outside scope or what alternative evidence is needed. Do not record “not tested” as a pass.

Check fields, time and language at the action boundary

Validate identifiers and structured values against the target’s rules after the model proposes them. A translated session title may help a user understand the choice, but the write should use the confirmed stable identifier. Preserve time zone and date meaning, particularly where a user supplies a Hijri date or a date without a year. Do not let a language model silently choose a conversion convention that changes the booking.

Record required fields, allowed values and the owner of each validation rule. A value that passes a text-length check can still be wrong for the business event. A default department or location may make a request technically valid while booking it against the wrong organisational context. Test omitted and contradictory fields, and determine whether the application asks a question, rejects the proposal or uses a documented safe default.

Arabic and English user messages should preserve the same action state. Translate “requested,” “wait-listed” and “confirmed” distinctly. Review the confirmation screen with native speakers using the actual workflow, including employee identifiers and times. Language quality here is operational: an ambiguous label can cause a person to attend a session for which no place was confirmed.

Check capacity and approval lifetime together

The proposed action may depend on several services with different response times and limits. Record which calls are required to resolve an employee, inspect eligibility, submit a reservation and confirm the result. Ask what happens when one service slows while another remains healthy. A queue can keep requests available for processing, but it can also preserve instructions long after the session or user context has changed. Define how the application decides that a pending proposal is too old to execute.

For a controlled assessment, use a small agreed load pattern rather than sending unrestricted traffic to production. Measure the full interval from user submission to confirmed business outcome, including waiting and reconciliation. Report incomplete cases separately from completed cases when calculating latency; dropping the slowest unresolved requests can create an artificially favourable figure. The purpose is to establish whether the proposed pilot can stay within its operating boundary and to identify dependencies requiring a separate capacity test.

Review rate-limit responses and queue growth with the system owner. Retrying every request immediately can amplify a dependency problem. The owner should approve the retry policy, maximum pending work and conditions for suspending new submissions. These controls need evidence in the intended configuration, not merely a setting shown in a vendor demonstration.

Bind approval to the exact proposal

Store enough of the approved proposal to establish which employee, session, action and relevant conditions the user approved. If the assistant subsequently changes one of those elements, decide whether the approval is still valid. A general message such as “go ahead” should be interpreted in the context of a specific displayed proposal, not as continuing authority for any replacement action the model later chooses.

Test a controlled case in which a user approves one session but a downstream step receives another identifier. The application should detect the mismatch or follow a documented reapproval route. Keep the human-facing description aligned with the structured fields actually submitted. This check is particularly useful where several tools transform the request, because a correct initial conversation does not prove that the final operation carries the approved parameters.

Establish an operating owner for incomplete work

Every pending or uncertain action needs a named operational route. Specify who examines unmatched requests, how they identify the authoritative state and how they communicate corrections. The service desk should not have to rerun the assistant merely to discover whether an action happened. Provide a stable reference that links the user’s request to the system’s record without exposing unnecessary personal information in general logs.

Set limits on queued work, retry frequency and the age of unresolved actions in terms the owner can operate. Those limits are design proposals to be agreed for the service, not universal standards. Check the effect of a dependency outage on the queue and on users waiting for confirmation. A pause or stop mechanism must prevent new action attempts through the relevant paths; hiding a button is insufficient if background triggers continue.

For platform-specific evidence, the Copilot Studio and Power Platform readiness guide examines environments, connections and action policies. The broader agentic workflow readiness assessment concerns the permitted delegated task across multiple steps. Keep these scopes connected but distinct: a well-governed agent still needs a target operation whose business effect can be validated and confirmed.

Decide which action boundary can proceed

The conclusion should state the action, user population, target environment, record scope and confirming evidence that were assessed. It should list unresolved prerequisites and specify whether the next step is read-only investigation, human-submitted proposals or a controlled write pilot. If a legacy target lacks observable outcomes or safe update behaviour, the legacy system and API readiness assessment helps identify an achievable boundary before implementation is promised.

Discuss integration and action readiness with Open for AI using a masked action description, relevant API or connector documentation, a test-environment outline and known ownership constraints. The discussion can establish which behaviours are already evidenced and which need a bounded test or a system-owner decision. It should end with an executable next step, not an assumption that an available connector makes every business action safe to automate.

FAQ

Your questions, answered.

What is the difference between integration readiness and a successful API connection?

A connection establishes that one component can reach another under a particular configuration. Action readiness also requires the correct identity, record scope, business validation, concurrency behaviour, outcome confirmation and recovery process. A test that reads session availability does not demonstrate that a reservation can be safely created. Define the proposed action and collect evidence for its actual business effect before treating connectivity as approval for a write pilot.

Can an AI agent act through a shared service account?

It may be part of a deliberately approved design, but the shared account’s rights must not silently become every user’s rights. Establish where the application checks the initiating user, permitted records and allowed action, and how those checks apply to background execution. Test allowed and denied cases in an authorised environment. The assessment should identify the actual runtime principal and the evidence linking its operation to a permitted business request.

Does an HTTP success response prove that the AI action completed?

The meaning depends on the target operation and response. Some responses establish receipt or acceptance for later processing, while others accompany a completed change. Agree on the authoritative business record or event that confirms the intended outcome. If confirmation is unavailable, retain a pending or uncertain state and provide a follow-up route. The assistant should not announce completion solely because a workflow component returned a green status.

How should a readiness assessment test AI action retries?

Introduce controlled cases where the request or response is interrupted and determine how the caller establishes the outcome. Verify the target’s actual deduplication or idempotency contract, including scope and retention, rather than assuming a request key makes retries safe. Where the original outcome remains unknown, reconciliation may be required before another attempt. Preserve evidence that the retry did not create an unintended second business effect.

What should happen if business data changes after the user approves an action?

The action contract should state which conditions are revalidated at execution and which changes require renewed approval. For a seat reservation, capacity or session timing may change after a proposal. Test the system’s supported conditional update or atomic reservation behaviour and the user message when the condition no longer holds. An earlier approval should not automatically authorise a materially different date, employee or alternative action.

How can Arabic date and status wording affect action readiness?

Arabic input may include local date conventions, mixed numerals or a session name whose translated wording is not its stable identifier. Confirm the intended date, time zone and record before writing. Distinguish requested, pending, wait-listed and confirmed states in both languages. Test the actual confirmation experience with relevant users, because a grammatically fluent message can still misstate whether the business action has occurred.

How many test cases prove that an AI integration action is ready?

No universal count proves readiness. Select cases from the action’s authority boundaries, state transitions, failure modes and operating consequences. A finite challenge matrix can expose critical defects, but its pass rate is not a population failure estimate. State which configurations and user roles were exercised, what remains untested and which conditions are mandatory before the specific next step. Use additional tests to resolve identified uncertainty rather than merely increasing the count.

What should the integration-readiness decision document contain?

Identify the action, permitted users and records, runtime identity, target environment, validation rules, success evidence, retry and recovery behaviour, and operational owner. List unresolved prerequisites with completion evidence and a bounded recommendation. The decision may allow read-only work while withholding automated writes. It should distinguish an assessment of prerequisites from a completed production implementation, and specify what changes would require the evidence to be revisited.
